The Repeat Purchase Check

Take the flows a customer sees after their first order and find the specific gap, timing or message, that's stopping the second one.

Input integrity. Run the checks in references/data-input-integrity.md before computing anything, and report what they found. Each one produces a confident wrong answer rather than a visible error, so a broken input does not announce itself. Recent cohorts have not had time to repeat, so they always look worse. Do not read an immature cohort as a decline. Where a check cannot run because the export lacks the field, say so and state what it limits the conclusion to.

Before you write

Run the input list below before you write anything. If one of those inputs is missing, ask for it and stop. Do not return a draft with a warning on it. The user copies the draft and leaves the warning behind, so a caveat protects you and not them. Ask at most THREE questions. Hard cap. Before anything becomes a question, get it yourself: read .agents/product-context.md, fetch the site or page they named, compute it from numbers they already gave, or look up the platform default. Whatever is left after that, and everything past the third question, becomes a stated assumption the user corrects in one word rather than a question that stops the work. Number them, and say what you will assume if one goes unanswered. Check .agents/product-context.md first so you never ask for something already recorded there.

No context file, no problem. Build it, do not bounce the user. If .agents/product-context.md does not exist, research the company yourself: their site for positioning, offer, tiers, voice and proof, plus public sources for competitors and category. Ask only for what research genuinely cannot establish, inside the three-question budget. Write what you learn to .agents/product-context.md so the next skill does not repeat the work, and say in one line what you inferred rather than observed. Never tell the user to go and run a different skill before you can start.

Write it the way you would say it, out loud, to a coworker. Read references/house-rules.md and apply it to everything you return. Two rules matter most, repeated here directly: never use an em dash or en dash, anywhere, not once (use a period, a comma, or brackets instead), and write for a 7th grader - plain words, one idea per sentence, short sentences that flow into each other so the reader scans and understands on the first pass, never a sentence they have to re-read. Answer first, ordinary words, top three rather than all fourteen. Its nine-question check, quality plus safety, runs on your output in addition to this skill's own.

Constraints

Ask the product's actual consumption cycle before diagnosing timing. A category inference is a guess, and the whole diagnosis inverts on it: a reorder prompt that is late for a 30-day consumable is early for a 90-day one, and recommending the wrong direction is worse than recommending nothing. Ask how long a unit lasts in normal use, or derive it from the observed gap between first and second orders among customers who did reorder. Where neither is available, say the timing finding is unavailable and diagnose only the parts that do not depend on it.

Not ecommerce-only - the same audit runs on a SaaS second-value / expansion path. SaaS has no literal reorder, but the same gap sits between first value and the habit that makes a customer stay and expand. Map the eight stages to the SaaS post-activation lifecycle: welcome and usage/education become onboarding and feature-adoption nudges; replenishment becomes the prompt back to the core action before the habit lapses, timed to the real usage cycle rather than a category guess; cross-sell becomes the expansion or seat-add trigger at the usage signal; win-back becomes the re-activation flow for a dormant account. The message-fit criteria and the never-discount-before-checking-reason-and-timing rule do not change; the outcome metric becomes second-key-action, expansion, or renewal rather than a second order.

Learn the techniques that actually raise repeat rate in this market, ground them in the customers' real behaviour, then build a plan - do not stop at auditing the existing flows.

  • Mine what is working now for products like this. Read competitor and similar-product post-purchase / lifecycle emails (inbox archives such as milled.com and reallygoodemails.com), plus blogs, teardowns and community threads (Reddit for the category) for the specific techniques raising repeat purchase right now: subscribe-and-save, replenishment reminders timed to the cycle, post-purchase education, curated next-best bundles, loyalty tiers, win-back, referral-at-delight. Note which fit this product and buyer, and cite what you found with dates. Treat category repeat-rate figures as dated benchmarks, not a fixed target.
  • Ground the plan in the customers' real behaviour, not the flows alone. Pull the customer website and product activity (via the Intempt MCP where connected): which first products actually lead to a second order, the real gap between first and second purchase, what customers browse or use after buying, and where they go quiet. The plan's timing and next-best-product recommendations come from that observed behaviour, not a category assumption.
  • Then suggest a proper plan, not just a list of gaps. The two or three highest-leverage techniques for this business, sequenced, each mapped to the stage it fills and the customer behaviour it acts on, drawn from the brand kit, the product context, and the real activity above. Say which gap each move closes and how it will be measured.

How to run

Step 0: Ask for real data before anything else. Open by asking the user how they will provide their real numbers/data, and do not analyse hypothetical or hand-typed data. Offer all three by name: connect an MCP (a connected account, or the Intempt MCP for customer / conversion / revenue / order data), share a CSV / export, or paste the real figures. Continue only once a real source is established; otherwise mark the output illustrative and unverified throughout.

Ask the user for these inputs. If any are missing, ask before analyzing.

  1. Existing post-purchase flows: names, trigger, timing, and what each message says, from an export or screenshots.
  2. Product type and purchase cycle: replenishable, seasonal, gifting, fashion, or durable/one-time. This sets what "normal" reorder timing looks like.
  3. First-order and second-order product mix, if known: which products tend to lead to a second purchase and which don't.
  4. Performance data, where available: revenue, open rate, click rate, conversion rate per flow.
  5. Target outcome: faster repeat purchase, cross-sell to a different product, replenishment timing, or review/loyalty generation.

Method

  1. List every flow currently touching a customer after their first purchase against this fixed set of 8 stages: welcome, browse abandonment, cart abandonment, post-purchase, usage/education, replenishment, cross-sell, win-back. Mark each Present, Missing, or Overlapping with another stage.
  2. For replenishable products, compare the replenishment flow's send timing to the stated cycle. Flag it if the send lands more than 20% later than the expected reorder point: reorder point × 1.2 (a pack heuristic, label it as such; where the observed first-to-second-order gap is available, prefer that real distribution over the fixed 1.2 multiple). On a 30-day product, that's day 36, so a nudge landing on day 40 is flagged, one landing on day 34 is not. By day 40 the customer has likely reordered elsewhere or decided they don't need it.
  3. For non-replenishable products (durable, gifting, one-time), the check is message fit, not timing: is there an actual reason to buy again, a complementary product, an upgrade, a gifting occasion, rather than a generic "come back" nudge.
  4. Score each flow's message against six fit criteria: gives a concrete reason to buy again, includes product education, recommends a specific next-best product (not "shop now"), includes proof, addresses a likely objection, offers customer care. A flow hitting fewer than 3 of 6 is under-built.
  5. Check for message collision: does more than one flow message the same customer inside a 48-hour window. Flag any overlap as an over-messaging risk.
  6. Identify missing segments: customers who bought once and never entered any flow afterward, and first-time buyers of a product with no known second-order pairing.
  7. Recommend the next 3 tests, ranked by how directly they close the biggest gap found above, not by how easy they are to ship.

Output format

Repeat purchase verdict: one line on the single biggest gap in the reorder path.

Rules

  • Never recommend a discount as the default fix for weak repeat purchase; check timing and message fit first. Discounting a customer who was never given a reason to reorder trains them to wait for a coupon instead of building a habit.
  • Never assume one purchase cycle applies to every product; ask if it isn't given.
  • Never invent flow performance numbers or segment sizes not provided.
  • If no post-purchase flow data exists, say what's missing rather than run the check on assumptions.

Quality check before returning

Scope of these checks. Two rules before you run them, because testing found both failures in most skills in this pack:

  • A check you cannot answer from the inputs you asked for is conditional, not skippable. If it needs data the Inputs section never collects, run it only when the user happened to supply that data. Otherwise say the check did not run and name the input it needed. Never skip it silently, and never invent the data to make it pass. Inventing is the likelier failure and the worse one.
  • Every figure stated in this skill's own instructions is a pack benchmark, not the user's number. Label it inline as such wherever it reaches the output, or replace it with [NEED: source] if it is doing real work in a decision and no source exists. House rules 4b and 4c have the full version.

Before returning the output, verify:

  • Was the product's consumption cycle established from the user or from observed first-to-second order gaps, rather than inferred from category, before any timing recommendation?

  • Does every named flow get a status against all 8 pipeline stages, not just a subset?

  • Is the replenishment timing gap stated in actual days against the stated cycle, not "too late"?

  • Does the message fit score reflect an actual count out of 6, not a vague read?

  • Does the output flag message collisions between flows if any exist?

  • Is a discount excluded as the first recommendation unless timing and message fit were checked first?

If any check fails, correct it before returning the output.

Check your own toolset before offering this, don't assume it. Look at what tools you actually have access to in this run. If one of them publishes a rendered visual page (for example, an Artifact tool in Claude Code or claude.ai), render the flow coverage table as a status board across the 8 fixed stages, each colored Present, Missing, or Overlapping, with the message-fit score shown as a filled indicator out of 6, so the one or two genuinely missing stages jump out instead of requiring a full table read. Use the exact statuses and scores already computed above; do not re-audit anything for the board. If your host's artifact tool requires a design step first (Claude Code's does), do that step before publishing.
