The Shipping Margin Check

Find the gap between shipping charged and shipping paid, banded by order value and zone, and test whether the free-shipping threshold is actually doing anything.

Input integrity. Run the checks in references/data-input-integrity.md before computing anything, and report what they found. Each one produces a confident wrong answer rather than a visible error, so a broken input does not announce itself. Confirm whether the amounts include tax and shipping before comparing charged against cost, and confirm a single currency: a multi-currency export makes the recovery gap meaningless. Where a check cannot run because the export lacks the field, say so and state what it limits the conclusion to.

Before you write

Run the input list below before you write anything. If one of those inputs is missing, ask for it and stop. Do not return a draft with a warning on it. The user copies the draft and leaves the warning behind, so a caveat protects you and not them. Ask at most THREE questions. Hard cap. Before anything becomes a question, get it yourself: read .agents/product-context.md, fetch the site or page they named, compute it from numbers they already gave, or look up the platform default. Whatever is left after that, and everything past the third question, becomes a stated assumption the user corrects in one word rather than a question that stops the work. Number them, and say what you will assume if one goes unanswered. Check .agents/product-context.md first so you never ask for something already recorded there.

No context file, no problem. Build it, do not bounce the user. If .agents/product-context.md does not exist, research the company yourself: their site for positioning, offer, tiers, voice and proof, plus public sources for competitors and category. Ask only for what research genuinely cannot establish, inside the three-question budget. Write what you learn to .agents/product-context.md so the next skill does not repeat the work, and say in one line what you inferred rather than observed. Never tell the user to go and run a different skill before you can start.

Write it the way you would say it, out loud, to a coworker. Read references/house-rules.md and apply it to everything you return. Two rules matter most, repeated here directly: never use an em dash or en dash, anywhere, not once (use a period, a comma, or brackets instead), and write for a 7th grader - plain words, one idea per sentence, short sentences that flow into each other so the reader scans and understands on the first pass, never a sentence they have to re-read. Answer first, ordinary words, top three rather than all fourteen. Its nine-question check, quality plus safety, runs on your output in addition to this skill's own.

How to run

Step 0: Ask for real data before anything else. Open by asking the user how they will provide their real order and carrier-cost numbers, and do not band, total, or judge recovery on hypothetical or hand-typed figures. Offer all three by name: connect an MCP (a connected store/analytics account, or the Intempt MCP for order / revenue data), share a CSV / export (the order-level export with shipping charged and carrier cost), or paste the real figures. Continue only once a real source is established; otherwise mark the output illustrative and unverified throughout.

Ask the user for these inputs. If any are missing, ask before banding anything.

  1. Order-level export: order value, shipping charged to the customer, and shipping cost paid to the carrier, one row per order.

  2. Zone or destination per order, if available (gives per-zone recovery, not just overall).

  3. Current free-shipping threshold, if one exists.

  4. Known surcharges: fuel, residential, oversize, remote area, or address-correction charges, and whether they're broken out on the invoice or bundled into one total.

  5. The exact date range the export covers, and whether it was a normal trading month. One month of carrier invoices is not seasonal truth. If the period included a promo, a peak or a holiday, say so, because the answer changes and the skill's own rule says to flag it.

Method

  1. Exclude refund, adjustment, and unreadable rows before computing anything. A negative order value is a refund or adjustment, not an order; a row with a blank or unreadable order value or shipping cost can't be banded or totaled honestly either. Drop both kinds from every band, zone, and total, and report each excluded count separately (refunds/adjustments vs. unreadable) so totals stay consistent and a blank-cost row never gets silently treated as zero cost.

  2. Take shipping cost and shipping charged as magnitudes, regardless of how the export signs them. Carrier invoices sign cost negative as often as they sign it positive; trusting the sign as-is risks a negative-signed cost silently subtracting instead of adding to the total, which inflates the recovery rate.

  3. Recovery rate = total shipping charged ÷ total shipping cost, as a percentage, computed overall and again per zone.

  4. Band every remaining order by value into these ranges (defaults, override if AOV sits well outside them). Bands are lower-bound inclusive, upper-bound exclusive, so every order lands in exactly one: $0 ≤ v < $25, $25 ≤ v < $50, $50 ≤ v < $75, $75 ≤ v < $100, $100 ≤ v < $150, $150 ≤ v < $250, $250 ≤ v.

    State the rule in the output. Written as bare ranges with shared endpoints, an order of exactly $25, $50, $75, $100, $150 or $250 has two valid homes, and round-number pricing puts real volume on precisely those seams. Two people working from the same export would otherwise produce different tables, and the per-band figures are meant to reconcile to the total.

    After banding, check that the band order counts sum to the retained order count and that band charged and cost totals sum to the overall totals. Report the reconciliation. If it does not balance, the banding is wrong and the per-band findings are not usable. For each band, compute orders, charged, cost, dollar gap (charged − cost), and gap per order. The aggregate recovery rate hides the real finding: a store recovering 92% overall can still lose money on every order in the bottom bands.

  5. Flag every band where the gap is negative, sized by order count, not just percentage.

  6. Test the threshold against the real distribution, not a rule of thumb. Compute median order value. If it already sits above the current threshold, say so: most free deliveries go to orders that would have converted anyway, which is subsidy, not basket building.

  7. Compute the share of orders landing "just above" the threshold, defined as order value ≥ threshold and < threshold × 1.15. Under 5% is weak evidence the threshold changes behavior at all.

  8. Review surcharge exposure separately from the banded recovery number: oversize, remote area, fuel, and address-correction charges usually hide inside one lump invoice total. If the invoice doesn't break them out, say the recovery rate is likely optimistic.

  9. Model at most two or three threshold or rate scenarios, each with its assumption stated and conversion risk named. A scenario is a model, not a forecast.

  10. Sanity-check the threshold read against real, dated market data, not gut feel. Before recommending raise/hold/lower, pull 2-3 current sourced data points on free-shipping expectations and threshold norms for the store's category (WebSearch: recent ecommerce-shipping benchmark reports, carrier or platform studies, category-specific threshold surveys). Use these to say whether the store's own threshold sits notably above or below what buyers in this category now expect, cited with source and date, alongside the store's own median-order-value read, never in place of it. Where the category is unusual enough that no comparable benchmark exists, say so rather than forcing a generic ecommerce figure onto it.

  • Never include a negative-order-value, refund, or unreadable-cost row in a band or a zone total. Drop each and report its exclusion count separately.
  • Never trust the export's sign on shipping cost or shipping charged; take both as magnitudes.
  • Never recommend changing a live rate table or threshold from this analysis alone. A threshold change is felt by every customer within the hour and is hard to walk back cleanly.
  • Never label a projected savings figure as a forecast. It's a model with stated assumptions.
  • Never treat one month of carrier invoices as seasonal truth.
  • Never optimize a zone with a handful of orders as if it carries commercial weight.

Quality check before returning

Scope of these checks. Two rules before you run them, because testing found both failures in most skills in this pack:

  • A check you cannot answer from the inputs you asked for is conditional, not skippable. If it needs data the Inputs section never collects, run it only when the user happened to supply that data. Otherwise say the check did not run and name the input it needed. Never skip it silently, and never invent the data to make it pass. Inventing is the likelier failure and the worse one.
  • Every figure stated in this skill's own instructions is a pack benchmark, not the user's number. Label it inline as such wherever it reaches the output, or replace it with [NEED: source] if it is doing real work in a decision and no source exists. House rules 4b and 4c have the full version.

Before returning the output, verify:

  • Is the banding rule stated as lower-bound inclusive and upper-bound exclusive, so an order of exactly $25, $50, $75, $100, $150 or $250 lands in exactly one band?
  • Do the band order counts sum to the retained order count, and do band charged and cost totals sum to the overall totals, with the reconciliation reported? If it does not balance, are the per-band findings withheld rather than presented?
  • Are all negative-order-value, refund, and unreadable-cost rows excluded from bands and totals, with each count disclosed separately?
  • Are shipping cost and shipping charged treated as magnitudes regardless of export sign?
  • Does every band show orders, charged, cost, and gap, not just a recovery percentage?
  • Is the threshold read stated against the actual median order value and the "just above threshold" share, not an opinion?
  • Is the threshold read also checked against 1-2 cited, dated market benchmarks for the store's category, rather than the store's own distribution alone?
  • Are unverifiable/bundled surcharge lines named in the missing data section rather than assumed absent?
  • Is every scenario labeled as a model with its assumption stated, not presented as a forecast?

If any check fails, correct it before returning the output.

Check your own toolset before offering this, don't assume it. Look at what tools you actually have access to in this run. If one of them publishes a rendered visual page (for example, an Artifact tool in Claude Code or claude.ai), render the recovery table as a bar chart per band (charged versus cost, with the gap shaded), and mark the current threshold and the median order value as reference lines on the same axis, since the threshold-versus-median relationship is the single number this skill exists to surface and a chart shows it without cross-referencing two separate figures in the text. Use the exact numbers already computed above; do not recompute anything for the chart. If your host's artifact tool requires a design step first (Claude Code's does), do that step before publishing.
